SEO and Content Payback Calculator

Led growth at cnvrg.io before its acquisition by Intel.

How many leads a month does a content, SEO or AI-search programme need to pay for itself, and when does it break even? Use your own traffic estimate and conversion rates.

SEO and content payback calculator

How many leads a month pay back a content, SEO or AI-search programme, and the month it breaks even.

Your traffic estimate and conversion rates. Rankings and AI answers are not guaranteed.

How this is calculated
  1. Value per lead = gross profit per customer × lead-to-customer rate
  2. Break-even leads per month = programme cost ÷ value per lead
  3. Break-even visits per month = break-even leads ÷ visit-to-lead rate
  4. Cumulative payback month = first month where Σ (gross profit − cost) ≥ 0

Your numbers

Presentation unit only; no exchange-rate conversion or market pricing data.

Changes the labels only; the arithmetic is the same.

Writers, SEO or GEO work, tools; your own figure. Allowed input: 0–1000000000000 USD/month.

Your own estimate of monthly visits once the programme is mature. Allowed input: 0–1000000000000 visits/month.

Visits ramp linearly to the estimate. Allowed input: 1–60 months.

Share of these visits that become leads. Allowed input: 0–100 %.

Share of leads that become customers. Allowed input: 0–100 %.

First-year gross profit from one new customer. Allowed input: 0–1000000000000 USD.

How many months to model. Allowed input: 1–60 months.

Optional

Optional: months from lead to closed customer. Allowed input: 0–24 months.

JSON files include your inputs. CSV and copied briefs include results that may be sensitive. A copied tool link opens this tool without your inputs or result; a link with inputs carries them in the part after # only.

What content payback answers

Content is judged too often by traffic. This calculator turns it into a break-even question: what one lead is worth to you, how many leads a month cover the programme, and in which month the cumulative value catches up with the cumulative cost.

How the calculator works

Value per lead is your gross profit per new customer times your lead-to-customer rate. Break-even leads per month is the monthly programme cost divided by the value per lead, the breakeven method Grow and Convert published for content ROI. Visits ramp linearly to your maturity estimate, customers count after your sales lag, and the table shows each month’s gross profit, net and running total. Choose SEO or AI search: the labels change, the arithmetic does not.

A worked example with hypothetical numbers

A programme costing 3,000 a month, a gross profit of 5,000 per customer and a 10% lead-to-customer rate put a lead’s value at 500, so 6 leads a month break even. At a 1% visit-to-lead rate that is 600 visits a month. If visits ramp to 2,000 over six months, the cumulative total turns positive in month 3. These numbers illustrate the arithmetic; they are not a benchmark or a client result.

What the result does not tell you

Traffic at maturity is your estimate, not a forecast, and rankings or AI answers are not guaranteed. AI assistants often pass no referrer, so measured AI-referred visits can undercount. Value created after the horizon is not counted. For reference only, not as a default: the SEO page publishes SEO Starter at USD 2,000/month and SEO Growth at USD 3,000/month for Israeli businesses.

Turn the result into a next step

Start with bottom-of-funnel topics that convert, track conversions per page rather than sessions, and re-run the calculator with measured visits after three months. See SEO and GEO and AI search for how I run that work.

Content payback questions

Where does the break-even method come from?

Grow and Convert published it for content ROI: value per lead equals deal value times close rate, and the leads you need equal the monthly cost divided by that value. This calculator uses gross profit instead of deal value, and adds a ramp and a sales lag.

Why does the AI-search option give the same numbers?

Because the arithmetic is the same. Only the labels and one note change: AI assistants often pass no referrer, so your measured AI-referred visits may understate the real number.

Is the traffic estimate a forecast?

No. It is your assumption. Replace it with measured visits as soon as you have three months of data.

Does the calculator store or send my numbers?

No. It runs in your browser. Nothing is sent unless you choose to send the result to me, and a share link keeps your numbers after the # sign, which browsers do not send to this site.

Can an AI agent run this calculator?

Yes. The same calculation is available as the run_calculator tool on this site's MCP server and at GET /api/v1/calculators?id=content, with the same inputs, formulas and limits as this page.
