Attribution OS
Understand the Gap Between Platform ROAS and Revenue Records.
When an ad platform and finance report different returns, compare the same conversion definition, customer cohort and time window before changing budget. I connect permitted campaign, product, CRM and billing records, document matches and unknowns, and implement the agreed measurement work. Setup scope and pricing are agreed for the engagement.
Spend, product behavior, and revenue reconciled into finance-grade CAC
Attribution OS compares ad spend, product behavior and CRM or billing records under agreed definitions. Differences may come from attribution windows, event definitions, missing identifiers, consent, returns or duplication. Quantify the actual difference for your eligible cohort before deciding what it means for a channel.
The output: finance-grade CAC by channel, cohort payback from first ad touch through product activation to closed revenue, and a weekly automated report your CFO can take to a board meeting. Before you approve another dollar - or shekel - of budget, you need the reconciled number, not the platform estimate. Setup pricing depends on the engagement.
Reconciliation checks whether spend, events and revenue records agree under shared definitions. Attribution assigns credit; it does not alone establish revenue caused by marketing. Incrementality tests use an intervention and comparison, while marketing-mix modeling estimates relationships from aggregate data. These are distinct approaches, not additional delivery promises. Missing identifiers or incomplete revenue records limit which conclusions the report can support.
How platform ROAS overcounts and why it costs you real money
Meta reports 5.2x ROAS. Your CFO asks what the real return is. You cannot answer, because the pixel fires on form submit and stops there. What happened after the form? How many product trials activated? How many became paying customers? At what price? With what cohort payback? The platform does not know because it never saw the product behavior events.
A demo, an activated product trial and a paid subscription are different events. Trace which one the campaign reports, which records can be matched to CRM and billing, and when the outcome matured. Keep source gaps and model-assigned credit separate from observed revenue.
A high reported ROAS does not establish profit. Reconcile the conversion definition and credited value with billing or CRM records, then review acquisition cost, margin and payback. A discrepancy deserves investigation; its size alone does not prove that the channel loses money.
Platform ROAS vs CRM truth: what Attribution OS closes

Truth sprint first, then full Attribution OS setup
Attribution OS starts with a Truth sprint: scope-dependent pricing (agreed timeline: gap analysis, what your platform reports vs what your CRM closed, findings delivered). If the gap is material, the full setup has engagement-dependent pricing, based on stack complexity. Ongoing management also has engagement-dependent pricing. Scope and pricing for a truth sprint or follow-on setup depend on the engagement. Full tier comparison at AI Growth Systems and pricing.
Fit check
Who Attribution OS is built for
Right fit if:
- Spending $30K+/month on paid and cannot reconcile platform ROAS with CRM revenue
- CFO or board has asked why revenue growth does not match marketing spend
- iOS 14+ or consent walls have broken your pixel signal
- You are making budget allocation decisions from platform dashboards alone
- You know your attribution is broken and want the real number before scaling more
- IL ecom or B2B team where the CFO tracks ILS revenue and ad dashboards report USD, creating a reconciliation gap
Not the right fit if:
- Spending under $10K/month: the attribution gap is real but smaller in absolute dollars
- No CRM or closed-deal tracking: Attribution OS requires a revenue source of truth
- Pre-revenue: measurement infrastructure comes after you have something to measure
- Looking for a GA4 audit only: this is a full stack install, not a config review
Six installed systems
What Attribution OS installs in your stack
Server-side event collection
Implement permitted server-side conversion events where the source systems support them. Preserve the user’s consent choices, use stable event identifiers for deduplication, and verify destination receipts against eligible source records. Record collection and matching gaps; server routing does not recover every missing event or authorize bypassing consent.
Meta CAPI and Google enhanced conversions
I personally implement the agreed permitted conversion feedback to Meta or Google where source records, access and the integration support it. I check eligible events and destination responses; better event delivery does not guarantee a lower CPA.
Identity stitching
Connect available permitted identifiers across the agreed systems. I distinguish deterministic matches, model-assigned credit and unmatched records; anonymous sessions, cross-device gaps and missing identifiers may remain unresolved.
CRM revenue reconciliation
On the agreed schedule, I compare available CRM, billing and spend records using the same cohort and value definitions. Closed-won deal value, recognised subscription revenue and cash received are not interchangeable. The report shows observed matches, attribution rules and gaps alongside the platform figures.
Cohort payback calculation
For each acquisition cohort: how much was spent, when did they convert, what did they pay, and when did the channel pay back. Finance-trust output: payback period by channel that a CFO can use to make budget allocation decisions without guessing.
Weekly automated report
Every Monday: spend summary, platform ROAS, CRM ROAS, gap flag, cohort payback update, and anomaly alerts. Refreshes follow the agreed schedule, with source freshness, failures and unresolved joins visible. The operating owner reviews data exceptions as well as the budget decisions.
Timeline
Week 1 to week 6: from ROAS lie to CRM truth
Gap analysis and architecture design
Audit existing tracking. Map all conversion events including product behavior. Run the gap analysis: platform reported vs CRM closed, by channel. Deliver findings: this is your real ROAS, this is the gap, this is what the setup phase fixes.
Server-side, CAPI, identity stitching
Install server-side event collection. Configure CAPI and enhanced conversions. Build identity stitching layer. Run parallel with existing pixel to verify event match and signal quality before cutover.
CRM connection, reports, first output
Connect CRM closed revenue. Build reconciliation model. Generate first weekly report: platform vs CRM truth side by side. Finance sign-off on methodology. Attribution OS is live.

Attribution OS vs every other approach on your table
"At Riverside.fm, the first deliverable was not a campaign. It was multi-touch attribution that kept reporting true revenue after iOS 14 broke pixel signal. Only then did spend scale to $450K a month without CAC drift."
| Approach | What you get | The real problem |
|---|---|---|
| Platform dashboards only | Platform ROAS: 5x | Real ROAS: 2x. CFO cannot reconcile. |
| GA4 audit | Better GA4 config | GA4 fires on session, not CRM close |
| UTM tracking only | Channel traffic attribution | No revenue tie, no cohort payback |
| MMP (AppsFlyer, Adjust) | Mobile attribution | B2B SaaS and web funnels require CRM reconciliation |
| Attribution OS | Server-side + CAPI + product events + CRM truth | Depends on source quality, permissions and ongoing maintenance |
Questions
Attribution OS FAQ
On server-side tracking and CAPI implementation: Meta Conversions API setup guide and Google Tag Manager server-side documentation.
How much does platform ROAS actually diverge from real revenue?
The gap depends on event definitions, consent, identifiers, attribution windows and the source records available. I compare eligible records across systems, test deduplication and destination receipt, then report deterministic matches, model-assigned credit and unknowns separately.
What is the difference between a GA4 audit and Attribution OS?
A GA4 audit reviews your existing GA4 configuration. Attribution OS can include agreed server-side collection, Meta CAPI or Google enhanced conversions, identifier matching, product-to-revenue definitions and reconciliation with CRM or billing records. I personally assess what already works and implement the required scope rather than replacing the whole stack automatically. GA4 is one node. Attribution OS is the whole nervous system.
How long does the truth sprint take?
The truth sprint audits existing tracking, maps conversion events and gaps, documents the needed attribution architecture, and assesses spend exposure. Findings explain the current ROAS basis and the proposed setup scope. Pricing, delivery milestones and any follow-on setup are agreed for the engagement.
What makes the Attribution OS output finance-trustworthy?
Four criteria: (1) revenue events come from CRM closed data, not platform conversions. (2) Cohort payback measures the time until cumulative customer contribution margin recovers acquisition cost, using an agreed cohort start date; first-touch-to-close time is a separate sales-cycle measure. (3) Every channel's CAC uses agreed acquisition costs divided by the number of customers acquired in the same period or cohort, with consistent attribution rules. (4) The scheduled report shows source freshness, discrepancies and unresolved records for a named reviewer. Finance reviews the definitions and limitations before relying on the pack; automation does not remove interpretation.
Does this work for e-commerce or only B2B SaaS?
Both. The event taxonomy differs: e-commerce maps product view, add-to-cart, purchase, and LTV cohorts. B2B SaaS maps demo booked, trial started, paid conversion, and expansion. The implementation depends on the source systems, permissions and actual event model. We define contribution, acquisition cohort and the observation window for the business; ecommerce does not always pay back faster than SaaS.
What does Attribution OS actually install in my stack?
Attribution OS installs six systems: server-side event collection, Meta CAPI and Google enhanced conversions, identity stitching, CRM revenue reconciliation, cohort payback calculation, and a weekly automated report. The agreed setup uses permitted server events where appropriate and matches available identifiers. Browser data, source-system records and unknown joins remain visible; this does not recover every event or identify every user across devices.
What do I need to bring to the truth sprint?
Bring your current platform ROAS and your last 90-day CRM closed revenue. I will find the gap, document what Attribution OS fixes, and deliver the findings on an agreed timeline. A discrepancy may call for a definition change, a limited repair or a broader build. I recommend the smallest justified scope after checking the cause; a mismatch alone does not require the full setup.
Do you have capacity to take on Attribution OS right now?
I agree the scope, time commitment and availability for each client or project before work starts. You can book the truth sprint or message me directly on WhatsApp, and I reply within one day.
Does Attribution OS fit Israeli teams that report revenue in shekels?
Yes, the page names this case as a right fit: an IL ecom or B2B team where the CFO tracks ILS revenue and ad dashboards report USD, creating a reconciliation gap. The page frames the goal as the reconciled number, not the platform estimate, before you approve another dollar or shekel of budget.
