Before the measurement build
Measurement Strategy and Event Specifications
Agree what to measure before implementation. I personally prepare funnel definitions, event requirements, source mappings and validation cases for your next build.
A shared definition before work enters the build queue
A dashboard request often hides an unresolved business question. Product calls one action activation, marketing counts a conversion and sales records a later qualification. Starting a build before those meanings are agreed can leave implementers producing different answers to different questions.
I turn the agreed business questions into measurement requirements your implementers can review. This is a focused design work order: you receive the specification and a clear implementation decision before commissioning tracking, warehouse or reporting changes.
The work can support a new journey or improve definitions around an existing product. It does not require calling the current system broken. We use permitted source material, identify the owners who can resolve each definition and keep missing inputs visible in the handover.
What makes the specification usable
Questions with a decision attached
For each agreed business question, state the choice it informs, the relevant journey and the observation needed. Mark questions that the available records cannot answer instead of inventing a metric.
Funnel and metric dictionary
Define stage entry and exit, calculation rules, exclusions and authoritative sources. Keep a submitted request, an accepted opportunity, a paid order and a refund distinct when those states exist.
Event requirements
Specify the event trigger, required properties, timestamp basis, permitted identifiers and responsible owner. Explain what should not count, including validation failures and duplicates.
Source and dependency map
Connect requirements to the selected product, marketing, CRM, commerce or payment sources. Record access restrictions, matching assumptions, refresh expectations and the decisions each dependency blocks.
Validation cases
Describe representative success, failure, repeated-action and missing-data cases with their expected observations. Give implementers a reviewable check, not a promise of perfect capture.
Acceptance and implementation brief
Record accepted requirements, explicit deferrals, unresolved evidence and the owner of the next action. The receiving implementer needs a clear definition of done without an assumption that a build has occurred.
How I develop the requirements
Frame the measurement decision
I review the change you are considering, the questions it must answer and the existing documentation. We name the reviewers, permitted evidence and what is outside this work order.
Resolve definitions against sources
I compare the available event lists, reports and representative records. I work through conflicting stage or revenue meanings with the nominated client owners, keeping unsupported assumptions visible.
Write and review the specification
I prepare the event and metric requirements, source map and validation cases. Your implementation owner checks feasibility; business and data owners check meaning and permission before requirements are accepted.
Hand over the next decision
I deliver the agreed specification and implementation brief. Accepted, deferred and unresolved items remain distinct so you can decide whether to build, narrow the scope or gather a missing input.
An illustrative requirement: submitted is not qualified
Suppose a team wants to compare accepted demo requests with later opportunities. This hypothetical example shows what a requirement can contain; it is not a client result or a specification for your systems.
The submission event needs an agreed trigger: the receiving service confirms that it stored the request. A button click or a client-side success message alone does not confirm that business state. The requirement records permitted identifiers, the source timestamp, form version and campaign context only where that information is available and approved.
The opportunity stage is a separate observation from the authoritative client record. Its definition names who accepts the opportunity and which conditions apply. A form submission is not silently counted as qualification or revenue.
Validation cases cover a successful request, a rejected submission, a repeated request with the same identifier and a record missing required information. Each case states the expected observation and the reviewer who handles a discrepancy. Consent or access limits remain part of the case, rather than an instruction to collect anyway.
The review record names who approves business meaning, field use and implementation feasibility. A requirement can be accepted, deferred pending evidence or left unresolved with a reason. Those states keep an incomplete definition from becoming an apparent zero in the dashboard.
Bring the evidence and the people who own its meaning
Useful inputs include the business decisions, journey descriptions, current event lists and reports, permitted representative records, source documentation and known technical constraints. Your nominated marketing, product, sales or finance owners confirm the definitions relevant to their work.
I personally analyze the agreed evidence and write the specification. You approve data use and access, validate source meaning, review the proposed requirements and assign implementation ownership. We agree the exact work products and review points before starting.
This is a fit when the measurement question and receiving owners can be named. If the immediate need is to find faults in existing tracking, an audit may be the more direct scope. If you already have accepted requirements and need a working system, implementation may be the next work order.
No new platform is assumed. The design follows the available stack, permissions and decision. It does not promise complete identity matching, attribution of every sale, legal certification or a guaranteed commercial improvement.
Questions about the measurement work order
When is a measurement specification the right starting point?
Use it when a product, marketing or reporting change needs a clear measurement requirement before anyone builds it. You may have conflicting event definitions, a new journey to instrument or a reporting question the available records cannot answer. We agree the decision, sources and reviewers before I prepare the specification.
What will I receive at handover?
The agreed package can include a business-question-to-measurement map, funnel and metric dictionary, event requirements, source and dependency map, validation cases and an implementation brief. Each requirement records the responsible owner and whether it is accepted, deferred or unresolved. Select the exact work products in the scope.
How is this different from a tracking audit?
A tracking audit investigates an existing collection stack and specifies repairs. This work can begin before a new event, journey or reporting build exists: it defines the observations the business needs and how implementation will be checked. Methods can overlap. If an existing audit already resolves your requirement, we can use that scope rather than duplicate the work.
Does the engagement include tracking or warehouse implementation?
This scope ends with the agreed measurement design and handover. Tracking deployment, source integrations, warehouse transformations and reporting builds can be scoped separately when needed. The specification identifies implementation dependencies and owners; it does not represent those changes as already built or accepted.
Who delivers the work and who approves it?
I personally analyze the permitted evidence, resolve definition questions with the nominated owners and write the specification. You provide approved records and access, confirm business definitions and data-use permissions, and name the people who will implement and accept the resulting changes.
Will the specification make every customer or revenue contribution measurable?
No. Consent choices, unavailable identifiers, disconnected devices and missing records can limit collection and matching. I document the permitted observations, assumptions and validation boundaries. A planned event or connected record does not show that marketing caused a sale, and server-side collection does not authorize bypassing consent.
