Decision guide: fractional CMO timing

When to Hire a Fractional CMO

Built the growth engine that took cnvrg.io to its acquisition by Intel.

Seven reasons to examine the mandate, and three scope questions to resolve before work starts.

Hire against the decision and delivery gap. A company may need a growth function built, an existing team aligned, a sales-led enterprise funnel improved or a consumer journey repaired. I lead strategy and personally execute the agreed work. We agree the mandate around the business priorities, resources, decision rights and the work needed.

This page gives you the honest answer. I have been a fractional Head of Growth since 2018, worked with companies from pre-Series A to post-IPO, managed $100M+ in total ad spend across roles spend across Google, Meta, and programmatic. The pattern repeating across all of them is the same: timing matters more than budget.

Start with the fractional CMO overview if you want context on what the role actually covers. Come back here when the question is whether now is the right moment.

7 signs the timing is right

When to hire a fractional CMO: the clearest signals

01

Your CAC has been rising for 3+ months and no one knows why

Rising CAC can have several causes: auction prices, conversion changes, retention, cost definitions or missing records. I compare eligible campaign, CRM and billing records before recommending a change in spend. My Glammie case documents missing GA4 purchase events; that case is historical context rather than a diagnostic rule for another company.

02

You have a marketing team but no one owns the full funnel

When work spans teams or providers, name who owns decisions, personal implementation, source definitions and commercial review. I can lead and personally deliver the agreed priorities while coordinating other owners. Inspect actual responsibilities rather than presume a PPC, email or agency role cannot connect its work to revenue. See the engagement models breakdown.

03

You are about to increase paid spend significantly

Before increasing spend, compare platform-attributed conversions with eligible CRM or billing records using matching definitions and windows. Explain duplicates, unmatched records and timing differences. A platform report alone does not establish incremental revenue, and no universal overstatement percentage is assumed.

04

Compare the same mandate before choosing a fractional or full-time leader

Compare the actual fee or employment offer with the implementation capacity, authority, coverage and specialist costs required. I combine strategy and personal execution within an agreed scope. A permanent executive may help when the organizational mandate and sustained coverage require it; budget alone does not decide the model. Review the fractional CMO cost breakdown.

05

Your board or investors are asking growth questions no one can answer cleanly

For a board review, connect eligible campaign, customer and revenue records using documented definitions, costs and windows. I personally build the agreed reporting and explain source matches, unmatched journeys and assumptions. Attributed credit does not prove which dollar of spend caused a particular revenue outcome or a valuation change.

06

You recently hit product-market fit and need to build the growth function from scratch

Post-PMF is the most common moment for a fractional CMO engagement. You have signal: retention is improving, referral rate is positive, the product is working. You do not have the infrastructure: tracking is inconsistent, channels are untested, the team is thin. The fractional model lets you build that infrastructure without a 12-month hiring process. See case studies for how this plays out. To work through the broader hiring and engagement decision, see fractional CMO hiring guide.

07

You are scaling in a new market and need someone who has done it

For market expansion, map the target buyers, local demand, sales or checkout journey, country economics and implementation owners. I can lead the global plan and personally implement agreed campaigns, funnels, lifecycle and measurement. Local-language review, product, sales, finance and operations responsibilities must be assigned. Evaluate relevant case work directly rather than assuming a company growth result proves experience in a particular geography.

Three questions to resolve before hiring

A narrower scope, a measurement build or additional delivery capacity may be the useful first step.

Resolve the diagnosis, implementation capacity and commercial scope together.

These questions determine the work to agree; they are not automatic exclusions based on stage, spend or team size.

1. Which constraint needs evidence or product work first?

Weak retention, poor acquisition quality or an unclear value proposition are hypotheses to investigate, not a universal diagnosis from one percentage. I can lead customer and funnel analysis and personally implement agreed activation, conversion, lifecycle or acquisition work. Product changes need the product owner; wider acquisition spend should wait where the evidence cannot yet support it. Define the eligible cohort and observation window before judging the next step.

An early-stage engagement may therefore focus on customer understanding, positioning, measurement or a narrow test. We agree the learning question, affordable exposure, work I will ship and the decision owner before expanding the scope.

2. Who supplies the delivery capacity?

I lead strategy and personally execute the campaign, funnel, lifecycle and measurement priorities we agree. If the brief needs sustained content, creative or daily production, list those deliverables and the capacity required. We can define my work and any internal or specialist support explicitly. Compare the actual delivery proposal rather than assuming an agency is always cheaper or that a fractional leader cannot implement. See the fractional CMO role definition for where the boundary sits.

3. What can the available budget responsibly cover?

Separate the engagement fee, media or experiment spend, tools and implementation costs. Agree a feasible question and delivery scope using the resources available. A smaller diagnostic, implementation task or separately scoped Advisory engagement may be appropriate. Funding stage and spend do not establish fit by themselves; if the required work exceeds the available resources, name that gap and discuss a narrower scope before starting.

What happens after you hire

What the first 90 days look like

The first phase maps the mandate, available evidence, permissions and delivery dependencies. I establish the measurement needed for the decisions in scope and personally ship the agreed priorities. Campaign changes, product work and reporting follow their actual dependencies and observation windows; a 30-60-90 framework is a planning aid rather than a guaranteed result schedule. See the fractional CMO first 90 days guide.

FAQ

Frequently asked questions: timing a fractional CMO hire

What is the right revenue stage to hire a fractional CMO?

There is no universal ARR, paid-spend, funding or team-size threshold. Compare the growth problem, work I will personally deliver, implementation dependencies, decision authority and coverage needed. Enterprise, PLG, hybrid, consumer and commerce mandates can each be scoped. A full-time executive may help where the permanent organizational remit and coverage require it; choose from the actual mandate and proposed cost.

Can a fractional CMO work alongside an existing marketing team?

Yes - that is the most common structure. I set strategy, own measurement and personally deliver agreed priorities alongside your in-house team. The fractional model does not require replacing anyone; it adds the senior layer that most growth-stage teams are missing above the specialist level.

Where does a fractional CMO differ from a marketing consultant?

Compare actual responsibilities, implementation, evidence and capacity. I personally investigate and build agreed campaigns, journeys and measurement as well as leading strategy. My consulting includes hands-on delivery; Advisory is the separate advice-only offer. See fractional CMO vs consultant.

What budget should I have in place before hiring a fractional CMO?

Agree whether the business has enough eligible event volume, implementation capacity and budget for the decision you need to test. The campaign budget and engagement fee are separate scope choices. No fixed spend minimum or fee-to-budget percentage establishes whether the work will be useful.

How do I know if it is too early to hire a fractional CMO?

An uncertain product or customer signal changes the first scope rather than automatically ruling out growth leadership. Review acquisition quality, value realization, retention and the available records. I can lead diagnosis and personally implement the work agreed with product and commercial owners. Define the relevant customer journey and the evidence needed for the first useful decision.

Should I hire a fractional CMO if I mainly need content and ad creative production?

Define the actual production and leadership work. I lead strategy and personally deliver agreed priorities; ongoing high-volume content or creative may also need internal or specialist capacity. We agree deliverables, ownership, quality review and cost before choosing an engagement. A production-only brief and an executive growth mandate can require different scopes, without assuming that one provider type is always cheaper.

What does a fractional CMO do in the first 90 days?

We agree the sequence from the current constraint, evidence, access and implementation dependencies. I establish the baseline needed for the decisions in scope, personally implement agreed priorities and review the results with the relevant owners. A 90-day plan records milestones and observation windows; it does not guarantee when a cohort matures or a revenue result appears.

How fast will you reply, and what should I send?

I read every message myself and reply within one day. To make the reply useful, tell me your stage, your rough numbers, and the one growth problem keeping you up at night. That lets me come to the first call with a point of view.

Once I hire a fractional CMO, am I tied to a minimum term, and how do I end it?

Contract terms, including duration and notice period, are agreed per engagement. Ending a fractional engagement involves no severance. Scope and exit terms are agreed before we start, and if progress stalls, we review the scope and next steps under the agreed contract terms.
