First 90 days
The Fractional CMO First 90 Days
Led growth at cnvrg.io before its acquisition by Intel.
The first 90 days connect diagnosis, strategic priorities and hands-on delivery. I map the funnel, review measurement, align the team and personally implement the growth work we agree to prioritize. The plan below shows how leadership, execution and review can fit together; scope, access, sequence and timing are agreed for each client or project.
A useful first-quarter plan connects the business decision to the work that can change it. I begin with the available customer, funnel and financial evidence, agree priorities with the leadership team, and personally build and operate the selected campaigns, journeys, experiments and measurement. Diagnosis and delivery can overlap when the evidence, access and approvals support it.
This page sets out a planning framework for the first quarter as a fractional CMO: diagnosis, priority-setting and proof of direction. Scope, sequence and timing are agreed for the engagement. It connects senior priorities with the delivery scope agreed for the engagement. I lead strategy and personally execute agreed priorities. For the practical build-and-run sequence, see the fractional head of growth 90-day plan for additional operating detail. If you want the KPI framework that comes after this arc, see fractional CMO KPIs. And if you are still deciding whether to bring in a fractional CMO at all, see when to hire a fractional CMO.
The 30-60-90 structure
The fractional CMO first 90 days: what each month actually does
Days 1-30: diagnosis and trust
- In the first phase, I map stakeholders across product, sales, finance, customer success and leadership, then compare the available funnel evidence with what the team has already tried. We agree the constraint to investigate, the measurements needed and the work that can begin safely. Where the evidence supports an immediate improvement, I personally implement the agreed change while the wider assessment continues.
- I also conduct a measurement architecture review early in the engagement. Not a KPI dashboard, but a diagnostic: can we actually see what marketing does to revenue? In my experience across $100M+ in total ad spend managed across roles, the most dangerous situation for a new CMO is walking into a boardroom where marketing looks like a cost center because the attribution is wrong. Fixing the measurement framing before setting priorities is the first strategic act of the role.
Days 31-60: focused implementation and team ownership
- The next phase turns the findings into a small set of funded priorities. I lead the choices and personally execute the agreed acquisition, conversion, activation, lifecycle or measurement work. Each priority has an owner, dependencies, a baseline, an observation horizon and a review decision. We stop or defer work that the available capacity and evidence cannot support.
- This is also the month I finalize the reporting structure. Who reports what, to whom, on what cadence? The organizational design of the marketing function determines whether decisions get made fast or whether everything escalates. I assess the existing team for both skill gaps and authority gaps, then propose a structure that can execute the priority stack. If there are skill gaps the current team cannot close, I name them explicitly rather than hoping they resolve.
Days 61-90: review results, adapt and prepare the handoff
- At the next review, the CEO or board should be able to see the agreed priorities, what was actually implemented, the eligible observations and the decisions they support. I connect the operating work to pipeline, revenue or contribution where the evidence permits it. Work still waiting on access, a sales cycle or a measurement horizon stays explicitly pending; a presentation alone does not establish an outcome.
- Where a transition is part of the engagement, I document systems, campaigns, reporting definitions, vendor commitments and open decisions with their responsible owners. The receiving team should be able to find the assets, understand the measurement and continue the work. The timing depends on the agreed scope and the team's readiness, rather than a promise that every handoff finishes on day 90.
How a fractional CMO earns organizational trust in the first quarter
Trust in the CMO seat is not earned by being right. It is earned by demonstrating that you understand the business before you start telling it what to do.
The trust-building protocol I use has three phases. First, make the CEO or founder feel heard: run a structured CEO intake in week one that documents their reading of the marketing problem before you form your own. This creates the baseline you will eventually agree or disagree with, and it signals respect for institutional knowledge.
Second, surface the cross-functional dependencies early. The fastest way to lose credibility as a CMO is to set a strategy that the sales team, product team, or finance team cannot operationally support. In week two I run a cross-functional intake and explicitly map who must do what for any given marketing strategy to work. Where I find gaps, I name them to the CEO before month one ends. This is the "no surprises" contract that makes the rest of the engagement coherent.
Third, make progress visible through an agreed deliverable and its evidence. That might be a measurement repair, a campaign launch, a lifecycle improvement or a documented test. I personally implement the work in scope, explain what changed and identify what still needs observation. An early deliverable earns trust when it helps the next business decision.
For detail on what to measure after this trust arc is established, see fractional CMO KPIs. For the process of structuring the engagement contract before day one, see how to hire a fractional CMO.
Why measurement architecture comes before strategy in the first 30 days
The most common structural problem I find in a new engagement is not a strategy problem. It is a measurement problem that has been mistaken for a strategy problem. The team thinks it needs a new playbook; what it actually needs is an honest read of what the current playbook is doing.
Illustrative diagnostic examples: self-referrals can distort a channel report, different attribution windows can produce different paid-social credit, and an activation event can be mislabeled as revenue. Test each explanation against the eligible source records. These examples do not establish that every apparent performance gap is a measurement problem.
In the fractional CMO first 90 days, the measurement architecture review answers four questions: what events fire and what do they mean; how is revenue connected to the marketing data; where does attribution break; and what is the one number the board should actually track. That last question, the board metric, is the hardest one to answer and the most important. Most boards track spend and MQLs because those are the numbers marketing produces. A CMO's job is to replace that with a number that reflects the business outcome: pipeline contribution, net new revenue from new logos, or payback period on CAC, depending on the stage and model.
The 30-60-90 framework as a leadership onboarding structure has a well-documented history: Michael Watkins's The First 90 Days is the canonical source on the strategic logic behind new-leader transitions. The CMO application is specific: Watkins's diagnosis and coalition-building phases map directly to the trust and priority-setting months described here, with the board narrative as the "securing early wins" deliverable adapted for the marketing function.

FAQ
Frequently asked questions about the fractional CMO first 90 days
What happens in the fractional CMO first 90 days?
A first-quarter plan can combine funnel and measurement diagnosis, focused implementation, and a review of the observations and next decisions. I lead strategy, coordinate product, sales and marketing, and personally execute the agreed full-funnel work. The sequence depends on the starting evidence, access, team capacity and scope; the plan does not guarantee a business result.
What does a 30-60-90 day plan look like for a fractional CMO?
Days 1-30 can establish the funnel baseline, stakeholder responsibilities and first agreed improvements. Days 31-60 can focus on implementing campaigns, conversion, lifecycle or measurement priorities. Days 61-90 can review the eligible observations, adapt the plan and document a handoff where needed. These are planning phases; the actual scope, sequence and timing are agreed for the engagement.
How does a fractional CMO build organizational trust in the first quarter?
Trust in the CMO seat is earned through three moves: a structured CEO intake in week one that demonstrates you understand the business before prescribing anything; a cross-functional dependency map in week two that surfaces organizational constraints before the strategy is set; and one fast, high-value diagnostic deliverable early - typically the measurement architecture review - that shows CMO-seat thinking before any long-term strategy is pitched. The goal is to establish the 'no surprises' contract with the CEO that makes every subsequent call coherent.
What should a company expect by day 90 of a fractional CMO engagement?
Use day 90 as a review point for the agreed priorities, implemented work, source evidence and next decisions. Review the baseline and eligible observations alongside costs, dependencies and open questions. What is ready depends on the starting situation, team capacity and agreed scope; pending outcomes remain pending until their observation horizon is covered.
Why does a fractional CMO review measurement before setting strategy?
Because the most common structural problem I find in a new engagement is a measurement problem that has been mistaken for a strategy problem. The measurement architecture review answers four questions: what events fire and what they mean, how revenue is connected to the marketing data, where attribution breaks, and what the one number the board should actually track is. Fixing the measurement framing before setting priorities is the first strategic act of the role.
What should I bring to the scoping conversation?
Describe your business stage, the decision you need marketing leadership to own, and what your team can execute. If you prefer to write first, a short note with what your product is, where your traction sits today and the one growth question on your mind works. I read every message myself and reply within 1 business day.
Which companies does a fractional CMO engagement suit?
It fits companies with product market fit and real traction that want to scale revenue, not just traffic. If you are pre product market fit, we first need to establish whether a scoped engagement is appropriate. If the honest answer is that you do not need a fractional head of growth yet, you will hear that too.
Do you work with several clients at once?
I agree the scope, time commitment and availability for each client or project before work starts. The work is as a senior operator embedded in your stack, accountable for output in money, not decks.
What is the minimum commitment for a fractional CMO, and how do I exit?
Duration and notice period are part of the contract terms we agree for each engagement. A fractional engagement ends without severance. Before the first piece of work, we settle the scope, the review points and the contract terms.
